Prompt 01

Comprendre rapidement les enjeux d'un projet

Quickly understand the stakes of a project

Contexte

Context

A Project Manager or PMO is often asked to step into a project already underway, inherited, or entirely new with an unfamiliar context.

The first few weeks are critical: you need to quickly understand the strategic stakes, stakeholder expectations, key constraints and major risks.

The problem is that this information is usually scattered across multiple documents, presentations, emails and informal discussions. Building a clear picture often takes several weeks.

AI can significantly accelerate this onboarding phase by structuring the analysis from available information.

Why use this prompt?

This prompt helps you quickly build a structured understanding of a project's stakes from available information. It is particularly useful for:

  • Taking over a new or ongoing project
  • Preparing an initial meeting with the sponsor or project owner
  • Identifying blind spots before scoping
  • Building a clear picture in hours instead of weeks
  • Detecting contradictions or inconsistencies in available information

The Prompt

I need to quickly understand the stakes of a project. Here is the information I have: Project name: [AVAILABLE INFORMATION] Sponsor / Project owner: [AVAILABLE INFORMATION] General context: [AVAILABLE INFORMATION] Stated objectives: [AVAILABLE INFORMATION] Planned scope: [AVAILABLE INFORMATION] Known stakeholders: [AVAILABLE INFORMATION] Known constraints: [AVAILABLE INFORMATION] Indicative budget: [AVAILABLE INFORMATION] Known deadlines: [AVAILABLE INFORMATION] Available documents: [PASTE OR ATTACH DOCUMENTS] Act as a senior Program Manager who must understand a project in a few hours to decide on involvement. Analyze this information and produce: 1. STAKES SUMMARY Identify strategic, operational and organizational stakes. Rank them by level of importance. 2. OBJECTIVES AND EXPECTATIONS Reframe objectives using the SMART framework. Identify implicit or unstated objectives. 3. KEY STAKEHOLDERS Identify people whose support is essential. Identify people whose opposition could block the project. 4. CONSTRAINTS AND INITIAL RISKS Identify hard constraints (budget, timeline, regulatory). Identify risks visible at this stage. 5. BLIND SPOTS Identify missing, contradictory or insufficiently precise information. 6. PRIORITY QUESTIONS List the 10 most important questions to ask the sponsor or stakeholders to address key uncertainties. 7. INITIAL ASSESSMENT Provide an initial complexity assessment on a scale of 1 to 5. Justify this assessment. Clearly distinguish established facts from assumptions. Do not create any information not present in the data provided. If information appears contradictory, flag it explicitly.

Example situation

You are appointed Project Manager on a digital transformation program for an order management process. The sponsor sends you a 3-page scoping note, a strategic presentation and an email summarizing COMEX expectations.

You have little time before your first steering committee. You need to arrive with a clear understanding of the stakes, good questions to ask, and an initial complexity assessment.

Example result

StakeTypeImportance
Reduce order processing time by 40%StrategicCritical
Regulatory compliance on traceabilityRegulatoryHigh
Process harmonization across 3 subsidiariesOrganizationalHigh
Operational cost reductionFinancialMedium

Reframed objectives:

  • Reduce average order processing time from 5 days to 3 days by December 2025
  • Achieve 100% order traceability in compliance with standard XYZ
  • Deploy a unified process across 3 subsidiaries by end of Q2 2026

Implicit objective detected: COMEX appears to expect headcount reduction, but this objective is not explicitly stated.

Priority questions (excerpt):

  • What is the sponsor's primary success criterion: time, cost or compliance?
  • Does the stated budget include integration costs with subsidiary IT systems?
  • Are there known resistances within the subsidiaries?
  • Is the target date negotiable or imposed by an external factor?
  • What is the Project Manager's decision-making authority?
Expert advice

Don't try to understand everything before you start. First try to identify what you don't yet understand. The blind spots you detect in the first few days are often the project's real risks.

Pitfalls to avoid

1. Settling for the official version

Scoping documents often present an optimistic view. Look for contradictions.

2. Ignoring political stakes

A project is never purely technical. Power dynamics, territorial issues and influence are often decisive.

3. Accepting vague objectives

If objectives are not measurable, the project cannot be objectively evaluated.

The quality of project management depends directly on the quality of initial understanding. The better you understand the stakes at the start, the fewer surprises you face later.

Prompt 02

Define clear, measurable objectives aligned with the stakes

Contexte

Context

One of the most frequent causes of project failure is the absence of clear, measurable and shared objectives. Objectives are often stated in vague, ambiguous or overly general terms.

Phrases like "improve performance", "modernize the IT system" or "optimize processes" do not allow you to manage a project, measure its success or prioritize decisions.

AI can help transform vague intentions into structured, measurable objectives tied to the project's real stakes.

Why use this prompt?

  • Transform vague objectives into SMART objectives
  • Identify implicit or unstated objectives
  • Verify alignment between objectives and strategic stakes
  • Detect contradictions between multiple objectives
  • Prioritize objectives by importance and urgency
  • Prepare validation with the sponsor

The Prompt

I need to define or clarify the objectives of a project. Here is the available information: Project name: [AVAILABLE INFORMATION] Strategic stakes: [AVAILABLE INFORMATION] Objectives as currently stated: [AVAILABLE INFORMATION] Sponsor expectations: [AVAILABLE INFORMATION] Stakeholder expectations: [AVAILABLE INFORMATION] Known constraints: [AVAILABLE INFORMATION] Existing KPIs: [AVAILABLE INFORMATION] Act as a senior project management consultant. 1. CURRENT OBJECTIVES ANALYSIS For each stated objective, evaluate: - clarity (1 to 5) - measurability (1 to 5) - achievability (1 to 5) - relevance to the stakes (1 to 5) - existence of a deadline (yes / no) 2. SMART REFORMULATION Reframe each objective to be: Specific, Measurable, Achievable, Realistic, Time-bound. 3. IMPLICIT OBJECTIVES Identify objectives that seem expected but are not explicitly stated. 4. CONTRADICTIONS Identify potentially contradictory or conflicting objectives. 5. PRIORITIZATION Classify objectives into: - Primary objectives (the project's reason for being) - Secondary objectives (supporting) - Comfort objectives (desirable but not critical) 6. ALIGNMENT MATRIX Present a table linking each objective to the strategic stake it serves. 7. VALIDATION QUESTIONS List the questions to ask the sponsor to validate the reframed objectives. Do not create any objective that cannot be deduced from the information provided. Clearly flag assumptions.

Example situation

The sponsor of a CRM overhaul project has stated the following objectives: "Modernize our CRM tool", "Improve customer relationships", "Be more commercially efficient".

These objectives are too vague to manage the project. The Project Manager uses this prompt to transform them into actionable objectives.

Example result

ObjectiveClarityMeasurabilityRelevanceDeadline
Modernize our CRM tool2/51/53/5No
Improve customer relationships2/51/54/5No
Be more commercially efficient1/51/54/5No

SMART reformulation:

  • Deploy a new CRM (Salesforce) to 150 sales reps by June 2026
  • Increase customer satisfaction score (NPS) from 32 to 45 within 6 months after Go Live
  • Reduce average sales cycle from 45 days to 30 days by December 2026

Implicit objective detected: license cost reduction. The project also seems motivated by replacing a tool whose contract is expiring, but this stake is not framed as an objective.

Expert advice

A good project objective must answer the question: "How will we know this objective has been achieved?" If nobody can answer, it is not yet an objective.

Pitfalls to avoid

1. Confusing objectives and means

"Deploy Salesforce" is a means. "Reduce the sales cycle by 30%" is an objective.

2. Accepting too many objectives

A project with 15 priority objectives has no real priority at all.

3. Not checking alignment with strategy

A perfectly stated objective that is not aligned with company strategy is still a bad objective.

An objective you cannot measure is a wish. A wish cannot be managed.
